You understand what is happening.

I am looking at the same for phone repair. I plan to offer a scheduling charge . Somebody has to pay for unused services.

You need to expand the notice period and charge a mininimum per day for unused services. This is what the main company realizes as they look to you to save them.
Examine how much a fire house costs.........the men sit without doing anything.
When needed they are really needed.

Charge for that service.
